What is the best way to go through the implementation- and validation phase?

We deploy a highly customized SAP-system and the validation of our processes is rather hard and very time-consuming. Are ther any helpful hints or lessons-learned from other companies which have implemented Celonis in similar conditions?

Hi Christoph, Our experience shows that a detailed project plan with clearly defined roles and responsibilities and a timeline for all activities support both implementation and validation of our customer’s projects. It is highly recommended to work either with the Celonis Process Mining Consultants (PMC) or a certified Partner on the technical implementation to ensure it becomes a success. That way, you receive expert support in connecting systems and can ask any technical questions arising. Additionally, we recommend ensuring senior executive support for prioritizing the implementation activities as well as receiving the necessary resources for a successful implementation. IT support is critical during the implementation to set up the technical connection. During the validation phase, close involvement of the Business Unit is essential to build trust in the tool from the beginning, and to ensure accuracy of the implemented processes and metrics. Further, it is helpful to have someone on the team who has access to the whole source system, to be able to cross-check individual cases against the system if necessary. We recommend taking the validation from the beginning very seriously and checking single activities and tables in detail (e.g. if all information is making sense and if the naming of activities is logical). Both the process model and the analyses have to be validated. The partner or PMC can then also provide you with a detailed validation exercise to support this.
